On September 16, 2026, a Las Vegas marketing agency ran the same kind of website audit it runs for clients, on its own site. Google Analytics showed zero key events in the previous 28 days: no leads it could track. That agency was MCNM Marketing, which publishes this site.
The fix wasn’t working harder. It was seeing which work paid. That’s the whole idea behind learning to work on your business, not in it: put your best hours on the work only you can do, and hand the rest to a person, a written process or software.
So MCNM turned that idea into a free course. Focus on What Pays is eight short lessons for owners of service businesses, each with a working tool, plus a bonus lesson on the 10 AI tools the agency uses. It went live this week, with no sign-up wall.
Start with where your week actually goes
Lesson 1 is a five-day time audit. You log every 30-minute block of your workweek, then sort each one into four buckets: Do, Delegate, Automate or Delete. What’s left in Do is the work that deserves your best hours.
The lesson also puts a price on your time. Divide the yearly pay you want by the hours you work in a year. In the lesson’s example, $150,000 over 2,500 hours comes to $60 an hour, and a lot of busywork stops looking cheap.
What’s in the free course

- Business owner time audit: find the hours that actually pay.
- Small business scorecard: seven numbers, checked in 15 minutes every Monday.
- Speed to lead: reply targets, first-reply scripts and a six-touch follow-up.
- More Google reviews: a 15-minute weekly routine that follows Google’s rules.
- Customer reactivation: a 30-day plan to win back past customers and open estimates.
- Raising prices: the break-even math to run before you change a price.
- SOP template: turn your Delegate list into someone else’s job.
- 90-day business plan: one page, kept alive by a weekly CEO hour.
- Bonus: AI tools for small business: the 10 the agency uses, and the rules it follows.
Where to start if you have one hour
Don’t try all nine at once. Run the time audit, set up the weekly scorecard from Lesson 2, and let its reddest number pick your next lesson. Slow replies point to speed to lead. Busy but not keeping enough points to pricing and past customers.
The AI lesson draws hard lines
The bonus lesson names every AI tool MCNM uses, from Claude to HighLevel’s AI Employee to ElevenLabs, and pairs each one with a lesson and a first task to try. The agency checked each price on the vendor’s own site on October 20, 2026.
It also spells out the rules. In February 2024, the FCC ruled that calls made with AI-generated voices count as artificial under the Telephone Consumer Protection Act, so outbound AI voice calls need prior express consent. The FTC’s rule on fake reviews covers reviews by people who don’t exist, including AI-generated ones. The course’s own rule is simpler: AI writes the first draft, and a person checks anything a customer will see.
What it costs
The lessons are free to read and use. MCNM also sells two optional extras: the $47 Business Success Toolkit, with an editable spreadsheet, every script and template, and a printable workbook, and the $297 90-Day Focus Plan Session, a 90-minute one-on-one that ends with a written plan. You don’t need either one to use the course.
Frequently asked questions
Is the Focus on What Pays course really free?
Yes. All eight lessons and the bonus lesson are free articles on mcnmmarketing.com, with no sign-up wall. The toolkit and the planning session are optional.
Who is the course for?
Owners of local service businesses: contractors, home services, cleaning, landscaping, auto, salons, med spas, clinics and professional services. The examples come from Las Vegas, Southern California and Northern Arizona, and the tools work for a service business anywhere.
How long does it take?
Each lesson takes a few minutes to read. Putting the tools to work takes five working days of logging for the time audit, 15 minutes every Monday for the scorecard and one 60-minute CEO Hour a week.
Should you work on your business, not in it? Pros and cons
MCNM’s take: We learned this on our own site. In September 2026, we ran the same audit we run for clients on ourselves, and Google Analytics showed zero tracked leads for the prior 28 days. The answer was not more hours but knowing which work pays, and that idea became this course.
Pros
- It costs time, not cash. All the lessons are free with no sign-up wall, and the paid extras are optional.
- Putting a price on your hours makes low-value tasks easy to spot and easier to hand off.
- Written processes let a helper or software take over routine work, so the business keeps moving when you step away.
Cons
- The time audit takes real effort: five working days of logging every half hour, during an already busy week.
- Handing off work costs money or training time before it saves any, whether you hire help or set up software.
- A scorecard is only as good as your tracking. If calls and form fills are not tracked, your numbers will mislead you.
Our recommendation: This course fits service business owners who work long weeks but cannot say which work brings in money. If you already track leads and hand off routine work, jump to the lesson your weakest number points to. This week, confirm your website forms and calls show up as tracked leads, then start the time audit.
Your turn: If you could hand off one task this week, which one would it be? Tell us in the comments below.
